The Clarity of Your Operating Model Is the Ceiling on What AI Can Safely Do
Every leadership team is asking the same question. What are we doing about AI? Most answers are about tools and headcount. The more important question sits underneath, and it is rarely asked. Is our organisation actually designed to deliver at speed?
Technology does not fix a broken operating model. It amplifies it. Drop AI into a business with blocking dependencies, unclear ownership, and decisions that wait on the org chart, and you do not get transformation. You get the same bottlenecks, faster and more expensive. Around 95% of generative-AI projects fail to deliver a return. Not because the models are bad. Because the operating model around them is.

Five questions to put on the table before the next tool decision
1. Where does work actually queue now? The bottleneck moved off typing and onto deciding, agreeing, and reviewing. That is the only place worth speeding up.
2. Who defines meaning before the agents start building? Shared language and clear boundaries are decisions with owners. Someone now has to make them on purpose.
3. Are your boundaries designed, or accidental? If your domains just emerged from your reporting lines, you are about to scale that shape at machine speed.
4. Can your path to production survive ten times the change? Fast, safe delivery is a capability you invest in, or the thing that breaks first.
5. What did you stop doing because it was too expensive? Some of it just got cheap, and some of it is now the foundation everything else stands on.
The bottom line. The ceiling on what AI can safely do for you is not the technology. It is the clarity of your operating model. That was true before the agents arrived. They have simply made it impossible to ignore. Lead with the organisation. The tech follows.
